Casino player acquisition cost: how to calculate and compare it

Player acquisition cost is the total amount spent to bring in one depositing player. It is simple to define and easy to get wrong, because each channel hides part of its cost in a different place. Comparing channels fairly requires putting all of them on the same basis. This guide is written from the affiliate side: Primestake runs Swedish casino comparison sites built around a single question.

The basic formula

Acquisition cost per player = total acquisition spend in a period ÷ new depositing players acquired in that period

The difficulty is in both halves of the division. What counts as spend, and which players count as acquired by the channel?

What to include in spend

Cost Affiliates Paid media SEO and owned content
Direct payments CPA fees, revenue share Media spend Content production, tools
Bonus cost Welcome offers redeemed Welcome offers redeemed Welcome offers redeemed
People Affiliate managers Media buyers Writers, SEO staff
Technology Affiliate platform fees Ad tech, tracking Hosting, CMS
Agency or network fees If used If used If used
Compliance review Affiliate monitoring Ad approval, certification Content review

Revenue share is the hardest to fit into the formula, because it is paid over time. Two approaches work. Either use the expected lifetime revenue share per player, based on cohort data, or compare channels on a payback basis that includes revenue share as it is paid.

Bonus cost belongs in acquisition cost for every channel. Excluding it makes bonus-heavy channels look cheaper than they are.

Which players count

Decide on one definition and apply it to all channels.

Counting registrations instead of depositors makes every channel look cheaper and makes the comparison meaningless.

Attribution adds another layer. A player may click an affiliate link, later see a paid search ad and then register by typing your brand name. Last-click attribution gives the player to the final touch, which usually favours brand search. Affiliate platforms typically attribute on their own cookie or postback window. Expect some overlap and decide which system is authoritative for each decision.

Compare cost with value

Acquisition cost on its own does not tell you whether a channel is working. It needs to be read against what the players are worth.

Metric Use
Acquisition cost per depositing player Basic efficiency
NGR per player at 30, 90, 180 days Value delivered by cohort
Payback period How long until NGR covers acquisition cost
Ratio of player value to acquisition cost Whether to scale the channel
Retention curve by source Whether players stay

Cohorts take time to mature. For a new channel, track early indicators such as second deposit rate and active days in the first month, and compare them with established channels while you wait for value data.

Why costs differ by channel

Affiliates

Affiliates carry the content and media cost themselves and are paid on results. On CPA, the operator’s cost per player is fixed and known. On revenue share, the operator’s cost scales with player value, which makes the cost look high for good players and low for weak ones. Affiliate traffic from comparison content tends to arrive with a specific need already formed.

Paid media gives control over volume and timing. In gambling, it also comes with platform restrictions. Google requires advertisers to be certified for each country and to hold the local licence, under Google’s gambling and games policy. Some markets limit what can be advertised publicly. Cost rises with competition for the same queries.

SEO and owned content

Owned content has a high upfront cost and a low marginal cost once it ranks. It is slow to build and exposed to search engine updates. Most operators find it harder to rank their own brand domain for comparison queries than for brand queries, which is one reason affiliates exist.

Regulation changes the cost structure

Rules on bonuses and advertising change what a player costs to acquire. Sweden allows a licence holder to offer a bonus only on the player’s first gambling occasion (Gambling Act, Ch. 14, § 9). Great Britain capped bonus wagering at ten times from 19 January 2026 under the Gambling Commission’s promotions rules. Ontario prohibits public advertising of bonuses outside the operator’s site and consented direct marketing under AGCO Standard 2.05. In each case, the welcome offer does less of the acquisition work, and content that answers players’ practical questions does more.

A short process

  1. Fix one definition of acquired player across channels.
  2. Include bonus cost and people cost in every channel’s spend.
  3. Track cohorts by source and compare value at fixed intervals.
  4. Use payback period to decide where to add budget.
  5. Revisit after each regulatory change in a market.
